Module 01 · Role and limits

A deal desk that answers sales from the margin, the history and the bands.

The deal desk works the discount requests your commercial director works today. It checks each one against the bands, the margin rule and the account’s history, decides what its band allows, and routes the rest.

01
Where the work comes from

Discount requests raised on opportunities in your CRM by the account team.

CRM opportunitiesAccount teamsRenewals and new business
02
What it can see and change

It reads opportunities, account history, past discounts, price lists and margin rules. It writes the approval status on the request.

03
The limits you set

You set the discount bands and the margin rule. It approves inside its band, counter-proposes where a smaller discount or different terms would fit, and routes anything above.

04
What it never does

It never sends a quote, never agrees terms with a customer, and never overrides the margin rule. The quote goes out from a person.

The floors no configuration can weaken

Seven limits sit under every level, level 5 included. Your own limits can only tighten them.

 01
Payments above your threshold

A person decides. The threshold is yours to lower, never to remove.

 02
Irreversible legal commitments

Nothing is signed, agreed, or terminated without a person.

 03
Ending a customer or supplier relationship

A relationship is not a record to be closed. It stops with a person.

 04
Changing organisational structure

Reporting lines, roles, and who is accountable are set by people.

 05
Granting another AI employee autonomy

No AI employee can raise its own level or anyone else’s.

 06
Reaching outside your boundary

Anything leaving the organisation is gated, whatever the level.

 07
Anything touching personal data

Handled under your rules, with a person deciding on anything that acts on it.

Module 02 · Governance

Discount authority is earned one band at a time.

Every promotion is the commercial director’s decision. Demotion is automatic: approvals finance reverses, or discounts later found below the margin rule, drop it a level with the reason attached.

LevelWhenAuthority and supervision
LEVEL 1Day one
In training
What it may decide

Proposes approve, counter or route for every request.

What its supervisor does

The commercial director decides each one.

LEVEL 2When promoted

What it may decide

Builds the case: account history, past discounts, margin at the requested price. Proposes with it.

What its supervisor does

Approves or corrects every proposal.

LEVEL 3When promoted
Semi-autonomous
What it may decide

Approves routine requests inside the first band. Routes the rest with its reasoning.

What its supervisor does

Takes the routed requests.

LEVEL 4When promoted
Autonomous
What it may decide

Runs the deal desk queue within its band.

What its supervisor does

Reviews the record. Can withdraw the level at any point.

LEVEL 5When promoted
Fully trusted
What it may decide

Its widest discount band.

What its supervisor does

Nothing is agreed with a customer without a person.

LEVEL 2When it happens
Automatic demotionautomatic
What it may decide

Approvals reversed by finance, or discounts found below the margin rule, drop it to level 2 on its own.

What its supervisor does

The commercial director sees the reason on the record and restores the level when it is earned again.

Module 03 · Decisions on the record

A renewal approved inside the band, and a new deal countered.

Months later, finance can open either decision and see what it knew, what it was allowed to approve, and why it chose as it did.

Record A: OPP-3381Approved within band
Renewal, in line with last year
ArrivedA renewal discount request from the account team.
KnewThe same discount as last year, and margin above the rule at the requested price.
PermittedApprove within band 1 at level 3.
DecidedApproved, with the margin shown.
Confirmed byWithin its authority. The account manager sends the quote.
Record B: OPP-3407Routed with a counter
New customer, discount above band
ArrivedA first-year discount request above its band.
KnewMargin falls below the rule at the requested price; a longer term would restore it.
PermittedApprove within band 1. Route anything above.
DecidedRouted to the commercial director with a counter-proposal: a smaller discount on a longer term.
Confirmed byThe commercial director, who accepted the counter.

Replay: months on, finance opens this record and sees the margin, the band and the counter exactly as they stood on the day.

Module 04 · What changes

What the pilot measures

Measures agreed with you before the pilot starts, read from the decision record rather than reported by hand.

01
Decided within authority

The share of discount requests it approved or countered on its own, at each level.

02
Approvals reversed

How often finance undoes its decision. Promotion and demotion run on it.

03
Margin rule held

Approved discounts that stayed inside the margin rule.

04
Time to an answer

From request raised to approved, countered or routed.

With a deal desk

Routine requests are answered within its band, and only real exceptions wait.

Why a customer got a discount is lost by renewal time.

With a deal desk

Every discount replays as it stood, with the margin and the band of that day.

Discounts today

Margin is checked after the deal is signed.

With a deal desk

Margin is checked before approval, every time.

Module 05 · Pilot

Two weeks on last month’s discount requests.

It proposes a decision for every discount request your team handled last month. You compare its proposals with what your people decided, and nothing in your systems changes.

Proof of value

Two-week retrospective evaluation

You see where it would have approved, countered or routed, and where it would have disagreed with your team, with the margin behind each.

Budgeted like an operational role · Zero token metering

Expenditure is tied to completed operational outcomes, not token consumption or prompt volume. A high-volume month or quarter never generates a variable surprise bill, providing fixed annual forecasting for CAIOs, CFOs, and Procurement leads.
